Understanding the Value Triangle: Where Great Businesses Win

One thing I’ve learned over the years is that most businesses don’t struggle from lack of effort. They struggle from lack of alignment.

That’s why I often come back to a simple framework: the Value Triangle.

There are three ways companies tend to win:

  • Customer Intimacy
  • Operational Excellence
  • Product Leadership

You can be good at all three. But most companies win by being exceptional at one.

Where Most Businesses Get Stuck

In the early stages, companies are usually closest to Customer Intimacy. You’re listening, learning, and adapting.

As you grow, you gain the ability to shift—toward Operational Excellence or Product Leadership—based on where you can create the most value.

Over time, the goal is to strengthen all three. But it starts with being clear on what leads.

Why It Matters

If you don’t choose where you lead, you end up reacting instead of building.

When you are clear:

  • Your team aligns
  • Decisions get easier
  • You scale faster

It doesn’t matter which corner you choose. What matters is that you choose one.

Because if you don’t decide, the market will decide for you.
